As a guide, stand where you can just touch the table when you are in the ready position. From that distance you can reach forward for any short serves or move back quickly for the longer serves.
When they smash you need to go back and give yourself a bit more time. How far back will depend on the height of the ball and how powerful your opponent's smash is.
